Core Concept

The three-layer explanation is a mental model in psychology proposed by psychologist John Harris. It suggests that people have three distinct levels of explanation for their own or others' behaviors: the surface layer (appearance) explains simple, observable cause-and-effect relationships; the technical layer (truth) reveals underlying patterns—skills and mechanisms shaped by context and background; and the foundational layer (ultimate truth) represents deep, widely applicable mental models aimed at understanding human nature and universal principles. The model emphasizes that to thoroughly solve problems, one must analyze phenomena across all three layers to uncover root causes, thereby gaining deeper insight into the origins of events and the laws governing complex systems.

Application Examples

A crosstalk performer delivers punchlines to make the audience laugh. At the surface level, this is explained as the performer successfully making people laugh—the performance works. At the technical level, it reflects the craftsmanship behind writing humorous material, a professional skill. At the foundational level, it reveals that achieving just a few minutes of brilliance on stage requires extensive preparation, practice, and effort offstage.

In business management, when team performance is poor, the surface-level explanation might be that employees are not working hard enough. The technical level would examine whether there’s a lack of effective training, tools, or processes. The foundational level would investigate deeper issues such as organizational culture, incentive structures, or leadership style—ultimately identifying the root cause and enabling a fundamental solution.
